# The Four-Step PR Countdown Before a Launch or Announcement

My four-step PR countdown for a launch: thought leadership, podcasts, an AMA and embargoed press outreach, plus why funding news still drives growth.

# The Four-Step PR Countdown Before a Launch or Announcement

PR for a launch should start one to two months before the date, not the week of. My countdown has four steps: thought leadership one to two months out, one or two podcasts or interviews a month out, an AMA fifteen days out, and embargoed press outreach in the final week. Each step makes the next one easier.

## When should PR start before a launch?

Earlier than most founders plan for. This is a request I posted about back in 2023:

> Me when my web3 PR clients ask me if i can get them earned coverage on Cointelegraph, Coindesk, TheBlock, Bloomberg, Blockworks, Forbes in next 1 month
>
> [Shilika Jain on X, 31 Aug 2023](https://x.com/Shilika_jain/status/1697279930776846765)

And the related belief:

> Noobs will say that you can secure top tier coverage on day1 of your Web3 PR activations!
>
> [Shilika Jain on X, 24 Apr 2024](https://x.com/Shilika_jain/status/1783022374167953908)

Earned coverage is a decision a reporter makes. That decision is easier when they have already seen the founder's name, read an opinion from them, or heard them on a show. A cold pitch from an unknown team on launch week is asking a stranger for a favor.

In October 2024 I posted the sequence I use:

> Create active thought leadership 1-2 month before the launch. Secure 1-2 podcasts/interviews 1 month before the launch. AMA - 15 days before the launch. Embargo press outreach: week before the launch.
>
> [Shilika Jain on X, 11 Oct 2024](https://x.com/Shilika_jain/status/1844810665459884246)

| When | Step | What it builds |
| --- | --- | --- |
| 1 to 2 months before | Active thought leadership | A founder with a visible point of view |
| 1 month before | 1 to 2 podcasts or interviews | Long-form proof and a practiced story |
| 15 days before | AMA | A warm, informed community |
| The week before | Embargoed press outreach | Coverage that lands on launch day |

## What should thought leadership look like one to two months out?

The word in my post that matters is "active". One article placed and forgotten does not count. For these weeks the founder should be publishing regularly on the problem the launch solves, without announcing the launch.

- Pick two or three themes tied to the launch: the problem, why now, and what the industry gets wrong.
- Post on X and LinkedIn in the founder's own voice every week.
- Place one or two contributed pieces or commentary quotes if you have a real opinion to offer.
- Start following and engaging with the reporters who cover your category.

The aim is that when a reporter searches the founder's name later, they find someone with a track record of thinking about the subject. My [founder thought leadership playbook](/playbook/how-to-build-founder-thought-leadership-2026) covers how to choose themes and keep the cadence.

## Why book podcasts and interviews a month before?

Two reasons. First, lead time. Shows record and then publish on their own schedule, so a conversation recorded a month out can come out close to the launch. Second, practice. An hour of being asked "why does this matter?" is the best rehearsal for press interviews.

I keep it to one or two, as in the post. The right show reaches your actual buyers or users, and a long conversation gives you clips and quotes to reuse through launch week. If you have not done this before, my guide on [getting podcast interviews as a founder](/playbook/how-to-get-podcast-interviews-founder-2026) explains how to pitch hosts.

## What is the AMA fifteen days out for?

By this point the wider market has seen the founder's thinking. The AMA brings the community in before the press does. People who have followed you for months should not learn about your launch from a news article.

- Hold it where your community already is.
- Tease what is coming without breaking the news you plan to give to press.
- Collect the questions. They show you what people do not understand yet, which should shape your FAQ, your press materials and your launch-day posts.

A community that feels informed will share and defend the launch. A surprised one asks suspicious questions in public on the day you least want them.

## How does embargoed press outreach work in the final week?

An embargo means you give a reporter the news ahead of time, and they agree not to publish before a set date and time. It gives them room to read the materials, ask questions and write a proper story. A week is a reasonable window.

What I prepare before the first pitch goes out:

- The announcement, with the numbers and the one-sentence reason it matters.
- Founder availability for calls during the week.
- A short list of reporters, not a mass send.

The list is where experience shows.

> My biggest flex is that when i see a launch announcement i can exactly tell you which publications + reporters would cover that first.
>

Every reporter has a beat and a type of story they pick up. Matching the announcement to the right few people beats pitching fifty. For token launches the same sequence sits inside a longer plan, which I lay out in the [TGE communications timeline](/playbook/tge-communications-timeline-2026).

## Is a funding announcement still worth the effort?

Yes. Funding is one of the few announcements with clear, built-in news value: a number, named investors and a signal that someone did diligence.

> Seems like announcing funding story is still a good user acquisition + social growth strategy!
>
> [Shilika Jain on X, 16 Oct 2024](https://x.com/Shilika_jain/status/1846622202072105403)

Two examples from my own feed. In January 2024 I helped break the story when CoinDesk ran an exclusive on RootLabs raising $10 million across two seed rounds. In July 2024 I was celebrating CoinDesk's coverage of Chainbase's $15 million Series A.

The same countdown applies. Warm the founder up for weeks, then give the news to the right reporter under embargo or as an exclusive. Treat the raise as a way to reach users and followers, not only a line for investors. I go through the mechanics in my [funding announcement PR playbook](/playbook/ai-series-a-funding-announcement-pr-2026).

## What if the launch is not newsworthy on its own?

Then no timeline will fix it. In October 2024 I wrote that every launch is important to the company and promotional to the media if it does not have a high impact value attached. Budget does not change that either.

> Early stage project who think they can pay for PR and get top tier coverage without any strong news are NGMI
>
> [Shilika Jain on X, 2 Dec 2023](https://x.com/Shilika_jain/status/1730970021894258726)

Before starting the countdown, test the news. Is there a number, a known partner, a first, or a real change for users? If yes, the four steps will get it the attention it deserves. If not, spend the two months on thought leadership and podcasts anyway, and save the press outreach for the announcement that has earned it.
